Ok, just clearing this up for some folks
Hero Armor can be aquired from the Hero Armor NPCs, whom are located in Challenge Missions, however, only certain Heroes can get armor at Certain NPCs. Like 5 heroes can get Mysterious armor, and the rest have to go elsewhere, and so on.
Each NPC will charge you 1 set of *Armor Type* armor pieces to get the armor. To get these pieces you need to do a challenge mission (only method I know thus far).
The Challenge missions should be played as normal, but during them, if you do well enough, RANDOMLY the armor pieces will drop, sometimes they will or won't.
The existance of conditions for them to drop is as of yet indispute, some belive you need to meet a certain score to get them to drop, some thing they appear in your inventory after passing a certain score at the end of the misssion. More to follow.
Lets take for example the Shadow Nexus Challenge mission.
Norgu, Goren, Zenmai, General Morghan and Olias can get Mysterious armor here.
You need a Mysterious armor piece for each.
Enter the mission and play as normal. After you get around 100 points (for me at least so far), the enemies may start dropping Mysterious Armor pieces, like this.
Once you finish, talk to the Hero Armor NPC with the hero IN YOUR PARTY and request for their armor. Once done, the hero's armor will have changed and ONE armor piece will be removed from you. This will replace the ENTIRE armor set.
If you wish to change back to an armor you had previously, simply talk to a Hero Armor NPC that deals with that hero and request it. You can change to a previously gotten armor at NO cost and as much as you like.
1 armor piece can now get you....this, like the lovely Zenmai's Mysterious armor (which I will say again, should have been the FoW)

I have already gotten new armors for all of my Hero's and also gotten 7th alltime best score for this chalenge mission. =D

Kind of a noob question, but where are the challenge missions?
I have got as far as the Sunspear Sanctuary and have just reached General and completed building the Command Post. Are challenge missions further on in the game from there or have I missed something?

OK, just upgraded Melonni's armour to the Elite stuff and no change in stats... this seems to just be aesthetic only, so if you want to change the looks cool, if you are like me and don't give a flying fudge about your heroes looks then don't bother.

I just did the Dadjka Inlet mission and got a set of stolen sunspear armor on my first run through, it didn't drop from a mob, it was just in my inventory when I traveled back to the outpost after wiping out at around 60 points on the second island.

From what i've seen Dajkah is related to number of Guild Lords killed, apperently 1 armor piece for every two guild lords while in the challenge.

I'm not going to bother with the armor for a while - I have too many characters to get the heroes and level them up with.
BTW - Remember that your heroes get xp when you accept quest rewards...

Whether or not you get an armor piece is *random*, or at least has a high degree of randomness. You do not have to get a certain score, or pass a certain score, or anything of the sort to get an armor piece. Last night I messed around in the Shadow Nexus to get a couple armor pieces. My first run in, I set the daily high score, and got an armor piece. Next run, I beat that high score, and did *not* recieve an armor piece. The next run I went AFK for a minute in the middle, fell well short of the previous scores, and recieved an armor piece.
Progressing further may give you a better chance to get an armor piece, but whether or not you ultimately get one requires luck.

Note: I haven't played enough challenge missions to verify this but you said armor items drop randomly, however I was pretty sure you had one for beating the 3rd corsair lord (aka: being able to leave the 2nd island) in Inlet - but I may be wrong.
Off-topic: there is no way to have a sin heroe when you're tyrian, right?

If you have factions, you can get Zenmai, regardless of your character's origin

i believe there are only supposed to be 2 challenge missions. and it doesn't matter how many guild lords you kill, it just seems to be random. i've had runs where i scored 7th in the records and didn't get an armor, and runs where i scored maybe 60 points and gotten one. so far i only have 2 armors out of 12 tries. that's an average of 1 every 6 runs, times 14 heros = 84 times until i get all the armors. i really hope it isn't random, that there's something you can do to guarantee getting an armor.

Aren't there three? The Guild Lord one, the Wurm one, and the Torment one? Also, I haven't done very well (read: I suck) at any of them and got an armor piece for the GL and the Wurm one. My highest score of 3 runs at the wurm one was 29. So, I'd vote for randomness, cause it sure wasn't my leet pwnage.

There is one called "Remains of Sahlahja" it is after the gates of desolation mission
It has hero armor for Tahlkora, Zhed Shadowhoof and the Master of Whispers for me anyway

First run in the Guild Lord Mission netted me one piece of armor. I got ~60 points, which as far as I could tell wasn't spectacular as I did it with henchmen and heros. So I vote for Randomized apperances.

Just got all teh armor sets from the first challange missions. It seems A random guild lord after the 3rd one will have the armor. Though one time I got 2 stolen armors.

before you kill them, you have to kill one of the greater infestation to get the enchant to do damage to the soul guys.

Yeah, it's basically Pac-Man, the Greater ones are the power-ups, and the Lost Souls are fruits.

I'm pretty sure the Dajkah Inlet armour drops are random.
Played several times yesterday with a guild mate and six of our heros.
Killed 61 - 1 armour dropped
Killed 81 - no armour dropped
Killed 87 - 2 armours dropped (both for my guildmate and not for me!)
Killed 91 - no armours dropped
Killed 96 - 1 armour dropped
Seems pretty random to me, as does the distribution within the team.
Maybe armour drops are like ordinary drops and hench/heros take their share?

I finally got my final piece (4th) last night for Koss. I was having a long run of bad random "drops" for it until I killed the second guild lord in the third stage and then it showed up immediately in my inventory. I did it with just henchies and heroes.
It may have more to do with the number of guild lords killed then previously thought.
