Ok, just clearing this up for some folks
Hero Armor can be aquired from the Hero Armor NPCs, whom are located in Challenge Missions, however, only certain Heroes can get armor at Certain NPCs. Like 5 heroes can get Mysterious armor, and the rest have to go elsewhere, and so on.
Each NPC will charge you 1 set of *Armor Type* armor pieces to get the armor. To get these pieces you need to do a challenge mission (only method I know thus far).
The Challenge missions should be played as normal, but during them, if you do well enough, RANDOMLY the armor pieces will drop, sometimes they will or won't.
The existance of conditions for them to drop is as of yet indispute, some belive you need to meet a certain score to get them to drop, some thing they appear in your inventory after passing a certain score at the end of the misssion. More to follow.
Lets take for example the Shadow Nexus Challenge mission.
Norgu, Goren, Zenmai, General Morghan and Olias can get Mysterious armor here.
You need a Mysterious armor piece for each.
Enter the mission and play as normal. After you get around 100 points (for me at least so far), the enemies may start dropping Mysterious Armor pieces, like this.
Once you finish, talk to the Hero Armor NPC with the hero IN YOUR PARTY and request for their armor. Once done, the hero's armor will have changed and ONE armor piece will be removed from you. This will replace the ENTIRE armor set.
If you wish to change back to an armor you had previously, simply talk to a Hero Armor NPC that deals with that hero and request it. You can change to a previously gotten armor at NO cost and as much as you like.
1 armor piece can now get you....this, like the lovely Zenmai's Mysterious armor (which I will say again, should have been the FoW)

Whether or not you get an armor piece is *random*, or at least has a high degree of randomness. You do not have to get a certain score, or pass a certain score, or anything of the sort to get an armor piece. Last night I messed around in the Shadow Nexus to get a couple armor pieces. My first run in, I set the daily high score, and got an armor piece. Next run, I beat that high score, and did *not* recieve an armor piece. The next run I went AFK for a minute in the middle, fell well short of the previous scores, and recieved an armor piece.
Progressing further may give you a better chance to get an armor piece, but whether or not you ultimately get one requires luck.

Agreed about the sin armor: better than FoW, definitely :P
Note: I haven't played enough challenge missions to verify this but you said armor items drop randomly, however I was pretty sure you had one for beating the 3rd corsair lord (aka: being able to leave the 2nd island) in Inlet - but I may be wrong.
Off-topic: there is no way to have a sin heroe when you're tyrian, right?
