Hero armor upgrades are purely aesthetic. They don't actually make it any more powerful than it was, just better looking. Thus, it won't help you or them survive any better. If you want to give your heroes better stuff you'll need to get runes or insignia for their armor or better weapons (or most importantly, better skills).
